I’ve led and sat in on enough meetings to know one thing: a great agenda doesn’t guarantee a great outcome. Early in my career, I used to think packing meetings with bullet points and time slots would keep everyone on track. But more often than not, we left with the illusion of progress—not real results.

We’ve been taught to worship the almighty agenda. But the truth is, meetings built around structure instead of impact tend to miss the mark. People attend, contribute a little, and walk away unclear on decisions, actions, or next steps.

It’s time we flipped the script: less focus on the ‘how,’ more focus on the ‘why’ and ‘what.’


Here’s how to start organising meetings that drive outcomes:

 Start with the WHY

 Ask yourself: What’s the purpose of this meeting? What’s the decision we’re here to make or the clarity we need to gain?

Define the WHAT

 What questions need answers? What barriers need to be removed? Make a short list of key themes or problems to solve.

Clarify the WHO

Invite only the people who need to be there to move the conversation forward or make decisions. Respect everyone else’s time.

Loosen up on the HOW

 You don’t need a rigid script. Sometimes, conversations flow better when they’re organic. Trust your facilitation and the intelligence in the room.

Manage the WHEN wisely

 Use timing as a guideline—not a constraint. You don’t have to announce minute-by-minute slots, but have a rough sense of how to keep momentum.


If you’re spending too much time preparing flawless agendas but still leaving meetings feeling flat, it’s time to switch gears. Think outcomes over outlines. Impact over impressiveness.
